I did consider running relays and two batteries but its far too faffy and it could be possible to dead short a battery if the sequence goes wrongIsn't there a way of having two 12v batteries charged by a 12v to 24v inverter if you can't find a suitable new motor ?. Is it possible to get the 24v motor rewound to work on 12v ?

I have a 24v winch I'm looking for a 12v motor, where or who sells winch motors that do not cost the same as a new winch?

Iskra used to supply the motors I fitted, very good quality.
You may find Comeup do one to fit usually good quality.
I don't think the switchable 24V at the winch would work as you would have to totally isolate the winch and electrics from the vehicle so as not to interfere with the 12v systems.

Come up are excellent for a Taiwanese made winch, good UK back up from the importers Winchsystems too.
I know from experience and other dealers if you have any issues they are straight on it to find a solution.
The reason I stopped selling and repairing winches is Ebay etc was swamped with Chinese poor quality stuff, many didn't even work straight out of the box, but when I quoted to supply a Come up I got the old "Cheaper on Ebay mate", looked the same but many where very poor some unsafe.
You got lots of repairs wanted on stuff that was just rubbish, one importer had nearly a whole room full of Ebay returns, many sellers only sold for a month then shut up shop to try to avoid warranty claims.
Having pondered a bit further,
I'm going to have 2x batteries as I will be adding an 230v inverter to the defender plus a night heater.
So my scheme is 3x SPST contactors.
These will reconfigure the battery terminations to give either 12v or 24v at the winch.

The process I'm thinking of goes like this.
1:Press the winch controller, this sends a feed to a time delay relay, which powers contactor 2 joining the batteries in series giving 24v at the winch.
2:When the controller is released no power is then given to the time delay relay commencing the countdown, if the timer completes the relay will drop back to its dormant condition giving power to contactor 1 & 3 joining the batteries in parallel which will allow charging to commence at both batteries.
I might loose the time delay relay and control it with a micro processor, the advantage being is i can confirm the state of the contactors which will prevent dead shorting the batteries.
Sounds like a Christmas/ New year project i think
You mention using a uPC to check contactor state but I can't see how you mean; obviously in a typical multipole contactor you'd use a NC contact to tell the controller that the contactor is inactive (i.e. not welded in the 'on' position) but you don't get that with a SPST contactor. Trouble is, in a machine circuit with plenty of fuses and circuit breakers a welded contact might be an inconvenience but the current dump of a large 12V battery (or two) would be a bit more of a problem.

If voltage is present but no power is supplied to the coil then we assume it's welded.
Batteries I will run parallel majority of the time just have a matched pair if that leads to unbalanced batteries I will just put in a split charge.
I could achieve the same with a relays on the contactors but that would mean relying on the coils of them.
